Implementation plan

Regional road haulier · 3 depots in Auvergne-Rhône-Alpes · 310 employees, 190 trucksThis War Map shows how we turn an operational review into an implementation plan. The dates show a possible sequence; the scope and schedule of a real engagement are agreed with you.

Implementation plan

What we fix, in which order and what the company stops giving away. 8 initiatives across 4 departments. €475-670K illustrative annual gross value.

Priorities at a glance

  • 8 initiatives across 4 departments
  • €475K to €670K in illustrative annual gross value
  • Sample target: extras capture and fuel surcharge engine in production in month 1
  • Target: every wait billed with evidence where the contract allows it, every subcontractor checked before booking

Automation Opportunity Map

The goal is not to add AI on top of chaos. The goal is to turn repeated fires into infrastructure: context assembled automatically, decisions routed to the right level, exceptions escalated only when human judgment is actually needed. The figures below show direct value by initiative. Broader operational value is modeled separately.

Matching and updates use deterministic rules. An agent can classify a free-text request, gather records or draft a response. Software-enforced access, validation, duplicate handling and named human approvals govern consequential actions.

The two estimates (direct value by initiative; projected annual value by operational effect) are alternative, overlapping views. Do not add them. Ranges are teaching assumptions without source measurements: volumes, time, loaded cost and error cost require validation. Investment, operation and adoption ramp remain to be deducted.

Order Intake Assistant: emailed orders read and prepared in the TMS
€100-140KMed
Current state
About 1,000 orders a week arrive by email or phone and are typed into the TMS. One in eight needs a call back for missing details.
Target state
Emailed orders are read and prepared as draft TMS orders, with missing slot, tail-lift or reference details flagged and duplicates caught. Customer service checks and confirms each draft; phone orders stay with the team.

Planning Board Feed: live orders and remaining driver hours in one view
€40-60KMed
Current state
Each depot rebuilds an Excel board from a TMS export and checks driver hours truck by truck.
Target state
One board fed from the TMS and telematics, showing orders, trucks and remaining driving time. Planners assign every trip. The board displays hours only; drivers and planners keep responsibility for driving and rest rules.
€40-60K/yrWeeks 6-10Med
Subcontractor Desk: shortlist, price history and document check
€55-85KMed
Current state
About 290 trips a week subcontracted by phone, with prices from memory. 7 of 41 regular subcontractors had an expired vigilance certificate.
Target state
For each overflow trip, a shortlist of carriers who ran the lane, with prices paid and document status. Carriers with expired documents are flagged and cannot be confirmed until a valid certificate is on file. Cédric negotiates and confirms every booking.

Extras Capture: waiting time billed from telematics evidence
€140-190KMed
Current state
610 waits beyond free time in 4 sampled weeks, 140 invoiced. Billing reads extras from paper CMRs.
Target state
Telematics stops compared with each customer's free time and rates. Proposed extras reach billing with timestamps and location. Samira validates each line; disputed lines go to the account owner, who decides. Customer rate rules are confirmed by the sales team before activation.
€140-190K/yrWeeks 2-6Med
Fuel Surcharge Engine: monthly indexation applied per contract
€15-25KLow
Current state
14 formulas recalculated in Excel and typed into the TMS. 6 customers billed at the old rate in March.
Target state
Index captured on publication, each contract's formula applied and rate changes prepared for the TMS. Brigitte approves the monthly table before it is loaded; customer notices are drafted for her signature.
€15-25K/yrWeeks 2-3Low
POD Matching: ePOD and CMR scans linked to every trip
€30-45KMed
Current state
The ePOD app covers about 70% of own drops and loses photos in low coverage. Subcontractor CMRs arrive on paper 2 to 10 days later.
Target state
Every trip shows its proof of delivery, photos and reserves, whether from the ePOD app, a scanned CMR or a subcontractor's emailed photo. Missing proofs are listed daily for each depot.

Claim File Builder: evidence assembled for each damage claim
€30-45KLow
Current state
About 35 claims a month, 3 hours per file, 40% without a photo.
Target state
When a claim arrives, the file is assembled with the CMR and reserves, photos, telematics times and subcontractor details. Franck assesses liability and decides the settlement; the insurer file is pre-filled for his review.

Driver Compliance Watch: documents, training and tachograph alerts
€20-30KLow
Current state
Driver documents and download dates live in Excel. Three FCO certificates expire within 30 days without an alert.
Target state
Expiry dates and download deadlines tracked with alerts 60, 30 and 7 days ahead to Olivier and the depot planner. Tachograph infringement summaries prepared monthly. Decisions on driver duties stay with Olivier.

Implementation Timeline

Weeks are relative to implementation start; months represent four four-week blocks. Dependent work can be prepared in parallel with test fixtures, but production release waits for sync acceptance. This is a scenario schedule.

  1. Fuel Surcharge Engine

    Weeks 2 to 3

  2. Extras Capture

    Weeks 2 to 6

  3. Driver Compliance Watch

    Weeks 3 to 5

  4. Order Intake Assistant

    Weeks 3 to 9

  5. POD Matching

    Weeks 5 to 10

  6. Planning Board Feed

    Weeks 6 to 10

  7. Subcontractor Desk

    Weeks 8 to 12

  8. Claim File Builder

    Weeks 11 to 14

  9. Customer portal and EDI order feeds

    Weeks 13 to 16

Month 1: Fuel surcharge engine live for the next monthly index. Extras capture starts with the five largest customers. Driver compliance alerts running. Billing validates every proposed extra before it is invoiced.

Month 2: Order intake assistant handles emailed orders at Lyon. POD matching in progress. First full month of extras invoiced with timestamps; disputes tracked by customer.

Month 3: Order intake extended to Clermont-Ferrand and Valence. Planning board feed and subcontractor desk in use. Target: measure keying hours, extras billed and subcontracting prices against the June baseline.

Month 4: Claim file builder live; customer portal and EDI feeds in progress. A second planner per depot and a second billing clerk run each workflow before handover is accepted.

Projected Annual Value

Waiting time and extras invoiced (€293K unbilled, 60-80% billed after contract checks)€175-235K
Released capacity (106.4 person-hours/week × 46 weeks × €36-42 loaded hourly cost)€175-205K
Lower subcontracting cost (1-2% on ~€6.3M a year of subcontracted trips)€65-125K
Fuel surcharge applied on time; fewer credit notes€20-35K
Lower claims and compliance exposure€40-70K
€475-670K
projected annual value

Direct initiative value counts each build on its own; projected value adds shared effects. Extras are revenue for work already performed, billed only where the customer contract allows it, and collection depends on customer acceptance. Released capacity means hours moved from keying and chasing to planning and customer work; no headcount reduction is assumed. Subcontracting savings assume better price visibility, with Cédric still negotiating every trip.

Annual gross value of that capacity

Hours = people × weekly hours × task share. Allocated cost = people × annual loaded cost × task share. Potential capacity multiplies each by the releasable share.

This is not net ROI or a payroll saving. Necessary manual work remains. Adoption and quality must be measured; actual uptake may be lower. Implementation investment, model and hosting costs, maintenance and supervision are excluded. Cash savings require a separate spending decision; otherwise the benefit is capacity available for other work.

How We Work

1
War Map Review
We walk through this deliverable together. You challenge the numbers, confirm the priorities, and tell us what we missed. This is your map. We built it, but you own it.
2
Remediation
Before we build anything, we fix what needs fixing. Data quality, missing SOPs, system access. Your team gets briefed on the plan. No surprises.
3
Build + Deploy
We work directly with your operations team. Systems go live one at a time, in priority order. Release gates cover representative cases, permissions, failures and escalation; consequential actions retain the agreed human authorization. This illustrative schedule targets first production results in month 1.
4
Transfer
We train your team. We document everything. We make sure the people who run your operations can run these systems without us. The capability is yours permanently.
5
Exit
Handover is accepted when your team can operate and recover the agreed systems. Any continuing support is separately scoped, with a named owner and a documented exit.
